THE CHALLENGE: Turnover, Fatigue & Production Bottlenecks
Crystal Valley Bottling produces a wide range of flavored waters and functional drinks for private-label distribution. With seasonal spikes in volume and short turnaround times, maintaining reliable end-of-line labor was always a challenge.
Their biggest issue? The final 12 feet of production—where shrink-wrapped bottles needed to be checked for cap alignment and stacked on pallets for shipping. The job was repetitive, physically taxing, and a frequent source of turnover. At one point, the company cycled through 7 different workers in just 2 months for that single station.
As order volume grew, the bottleneck grew with it.
THE SOLUTION: A Cobot for End-of-Line Support
Crystal Valley’s engineering team worked with a local automation integrator to deploy a collaborative robot that could:
• Visually inspect caps for tilt, seal integrity, and misalignment
• Pick up shrink-wrapped bottle trays from the conveyor
• Stack them precisely on pallets, alternating orientation for stability
• Signal forklift drivers when a pallet was ready for pickup
The cobot was installed during a scheduled weekend maintenance window and was up and running within 48 hours. It integrated with their existing conveyor line and required no fencing due to its built-in safety limits.
Operators received one day of training and were immediately comfortable adjusting pallet patterns or camera parameters as needed.
THE RESULTS: A Smooth Operation—and a Stronger Team
Since deploying the cobot, Crystal Valley has seen measurable and cultural wins:
• 18% increase in palletizing throughput, reducing shipping bottlenecks
• Zero turnover at the station since installation—because the station is now automated
• Reassignment of 2 operators to QA and preventive maintenance roles
• Improved pallet consistency, reducing transit damage and shrink claims
Best of all, the team didn’t resent the robot—they named it “Gator” (for pallet grabbing) and started asking where the next one would go.
“Our crew saw it as a win,” said the plant manager. “No one liked working that station. The cobot made the job safer, faster, and honestly—more fun.”
MESSAGING TIE-IN: Cobots Support Throughput, Safety, and Retention
This story brings home several CobotWorks key messages:
• Cobots are ideal for repetitive, end-of-line bottlenecks
• They are fast to deploy and easy for operators to learn
• They enhance team morale, especially when used to relieve the worst jobs
• They reduce risk, boost efficiency, and create a clear return on investment
Crystal Valley is now budgeting for a second cobot on Line 3, focused on label inspection and reject handling—part of their ongoing plan to build a more resilient, scalable operation.
